Planning the Intelligence Journey
As a leader of AI innovation, the executive’s mandate extends beyond mere technology implementation; it encompasses strategic adoption that demonstrably aligns with overarching business objectives and justifies associated costs. While the executive management may be enthusiastic about AI, the financial implications and tangible outcomes demand a rigorous evaluation. The C-suite often asks about “use cases” of AI that could make the most impact. There is a lot to be done before the right use cases are selected, however. Is the Data
reliable and trustworthy? Do the technical skills exist? Is the organisation literate in Data? Are there going to be concerns about AI replacing most jobs?
Therefore, the AI savvy executive must think beyond isolated tasks and consider how AI and intelligent automation can directly contribute to the organization’s key objectives.
When evaluating these potential starting points and creating a plan for successful use of AI in the system, we suggest that the executives apply a rigorous prioritization framework that considers both the strategic impact and the technical feasibility, yet starts the organisation off on the right approach to deploying and succeeding with AI.

IMPACT ASSESSMENT
If it is not possible to articulate the impact of the AI or automation effort, it will be difficult to justify the expense and time needed. We recommend executives focus on projects where they can clearly define and measure the potential business value.
We suggest executives think in terms of at least the following:
Direct Cost Savings: Automation of manual tasks, reduced errors, optimized resource allocation.
Increased Revenue from current business: Increased sales through personalization (e.g., through GenAI-powered personalized recommendations), improved lead conversion.
New Revenue streams: Data and AI can be used to create new revenue streams that may not have been addressed in the past.
Risk Reduction: Proactive identification of threats minimized downtime.
FEASIBILITY ANALYSIS
Executives must critically assess both the technical aspects of delivering AI projects as well as some of the non-technical aspects related to the team and culture.
Data Availability and Quality: Is the necessary data accessible, clean, and in a suitable format for training AI models? Bad Data will lead to Bad AI. Therefore, Data quality is paramount for AI success. And if trusted, clean data is not available, will an AI agent be assisting in cleaning and improving data quality? If not, or in addition, will other tools and frameworks be used? Does the technical expertise exist to make the right Data available at the right time? If not, how will the executive ensure that sufficiently good Data is sufficiently available and usable.
Integration Complexity: How easily can the proposed solution integrate with the existing systems (APIs, data formats, security protocols)? Complex integrations can significantly increase timelines and costs. Do existing tools and products create or export data in formats or via pipelines that can be relatively easily leveraged to provide the AI or automation? If not, what does the executive need to build or buy to ensure this doesn’t become an issue slowing down progress?
Technical Expertise Required: Does the organisation have the skills in AI/ML development, data engineering, and platform management? If not, what is the plan for acquiring or outsourcing this expertise? Can we use Agents to bring this expertise in? Should AI copilots be used to reduce the ramp time for resources? Have we considered other options for solving this problem, including black box low-code/no-code solutions? Should the executive look at bringing in consultants to help? Or is the long term plan to develop the expertise in-house, and therefore steps should be taken to ensure that is so?
Scalability Considerations: Can the proposed solution be scaled effectively if an MVP is successful? Consider the underlying infrastructure and architectural design. If the design is done with hyperscalers, it makes the deployment itself more likely to scale, but at what cost? Is it cost-effective so that the return on investment will still make it a worthwhile AI project? Furthermore, scalability might include the ability to start up multiple AI agents in parallel to perform more work, faster and at a better cost. All of these considerations help determine if the project is scalable.
RISK EVALUATION AND MITIGATION
Proactively identify and plan for potential challenges – these will vary based on industry, compliance needs, personally identifiable information, etc.
Data Security and Compliance: How will sensitive data be handled and protected? Executives must ensure compliance with relevant regulations (e.g., GDPR, HIPAA) from the starting. If an Audit or Risk Committee exists, it’s a good idea to engage them early on. If a Data Privacy Office exists for the organisation, it’s also prudent to get them involved early on to ensure no unnecessary risks are taken.
Model Bias and Fairness: If using machine learning, how will we identify and mitigate potential biases in the data or algorithms? How much of Human intervention would be involved? Large Language Models can be notoriously difficult to examine for training data – how will we ensure that these models are trained without bias? Fairness is a very human concept, and while there may be algebraic representations of Fairness, it is important to have a human look at the results to ensure it meets human-level standards of fairness – algorithms may treat this topic very differently.
Integration Risks: What are the potential points of failure during integration with existing systems? Develop rollback plans in case the integration does not work as expected. How will we ensure no data overwrites happen until we are sure that the AI results are correct?
Cultural Shift: How will the executive ensure user adoption and address potential resistance to new AI-powered tools? AI is a Culture Problem. Solving the technical problems alone do not mean widespread adoption and use of new technology will be a consequence. The executive must plan for creating Data and AI literacy efforts, have good answers for those fearing job losses from AI, and prepare the company to adopt a healthy attitude towards AI.
STRATEGIC ALIGNMENT (LONG-TERM VISION)
Ensure the initial projects align with the company’s strategy as well as any company wide AI strategy and technology roadmap. Consider how these early wins can lay the foundation for more ambitious intelligent automation initiatives in the future.
An AI strategy must be derived from the company’s strategy and must not be addressing goals totally different from the strategic goals of the organisation. An AI strategy is a strategy that enables the use of AI to achieve the organisation’s long term goals as decided by the executive team.
By applying this structured approach, executives can move beyond simply exploring the possibilities of artificial intelligence and AI automation – and begin strategically selecting and executing high-impact projects that deliver tangible business results.
THE AI SPECTRUM: AI, GENAI, AGENTS AND RESPONSIBLE AI
To effectively leverage the power of artificial intelligence, it’s crucial to understand the unique capabilities that AI, Generative AI (GenAI), and AI Agents bring to the table. While they often work in concert, their core capabilities and ways of activating, as well as applications they are used in, do differ significantly.

The following are very high level descriptions of the capabilities of AI, GenAI and Agents. These are not a substitute for a deep technical understanding of these technologies but can be used to get familiarised with the landscape.
Simply put:
AI: The super-set of capabilities that mimic human intelligence
Generative AI: The ability to create new content.
AI Agents: The ability to take decisions and execute actions.
Responsible AI: Enabling AI to be implemented and used safely.
ARTIFICIAL INTELLIGENCE (AI)
Artificial Intelligence is a generic name for a class of software that mimics the ability of humans to understand patterns in data and to extrapolate future events by predicting their likelihood, etc. This is a vast category of software, which may execute faster on specialised hardware, and can be deployed on platforms from hyperscalers or personal devices with ease. Machine Learning, Deep Learning and various other well established techniques form parts of this capability.
Core Capability: AI excels at analysing data to identify patterns, make predictions, and automate specific, well-defined tasks. It may learn from historical data to improve accuracy over time, depending on the type of AI capabilities in question.
Key Strengths:
Prediction and Forecasting: Identifying trends, predicting demand, anticipating failures.
Classification and Categorization: Sorting data, identifying anomalies, segmenting customers.
Optimization: Finding the most efficient solutions for resource allocation, scheduling, and logistics.
Rule-Based Automation (with learning): Automating repetitive tasks with the ability to adapt based on learned patterns.
GENERATIVE AI (GENAI):
Generative AI is a specialised AI capability and is a relatively new development popularised by the OpenAI ChatGPT product.
Core Capability: Generative AI can create new content that resembles the data it was trained on. This includes text, images, audio, code, and even designs.
Key Strengths:
Content Creation: Generating marketing copy, product descriptions, design prototypes, and even code snippets.
Data Augmentation: Creating synthetic data to enhance training datasets for other AI models.
Personalization at Scale: Tailoring content and experiences to individual user preferences.
Accelerated Innovation: Rapidly prototyping and exploring new design possibilities.
Code Generation: Developing software using a combination of traditional software development tools combined with Large Language Models (LLMs).
AI AGENTS
These are specialised AI that take decisions, do some reasoning and act out the actions that may be predicted by other AI. AI Agents are also a relatively new phenomenon.
Core Capability: AI Agents are intelligent systems that can perceive their environment, make decisions, and take actions autonomously to achieve specific goals. They often integrate various AI capabilities (including predictive AI and GenAI) to handle complex, multi-step tasks with minimal human intervention.
Key Strengths:
Autonomy and Goal Orientation: Working independently to achieve defined objectives.
Complex Task Management: Handling multi-stage processes that require planning and decision-making.
Environmental Interaction: Sensing and responding to changes in their digital or physical surroundings.
Integration of Capabilities: Orchestrating various AI tools and data sources to solve problems.
RESPONSIBLE AI
Sometimes described with what must “not” be allowed to be done with or by AI, Responsible AI actually stands for how to “enable” the deployment and use of AI by organisations.
Core Capability: In order for AI to be deployed safely, it is important to ensure the privacy of key data, the guardrails to ensure AI works safely, and the security protections to be put into place in order to enable safe operation of AI software.
Key Focus:
Data Privacy: Ensuring that personally identifiable information and other high value data is kept private using traditional techniques applied to the data used by or generated by AI.
Protection Against Bias: Large Language Models used in AI are often trained with data that is obtained from the Internet, with little regard to accuracy and fairness. This makes these models more susceptible to take decisions that are “unfair” to human values and can display biases caused by the data they are trained with. Since this is not something that can be prevented completely, it is important for the human to be aware and vigilant.
Hallucination Avoidance: LLMs are also susceptible to be creative when they are not able to answer a problem completely, or well enough. They may “generate” answers which may not be the right answers (Generative AI can be creative). This requires that there be checks and balances and the users of AI be trained to recognise these possible issues.
Guardrails: It is important to ensure that AI works within guardrails that are put into place by the organisation – in order that the users of the AI may freely use it while being aware that the use of the AI is restricted by pre-existing guardrails in place to protect the individual and the organisation.
DEFINING, DEVELOPING AND DEPLOYING AI
Before AI can be successfully put into production, the problem must be defined and metrics decided so there is no confusion later on success criteria. The right executives must sign off, the budgetary and other procedural issues handled. The development, test and business resources must be aligned – and timelines agreed on.
AI Implementation Framework

Build vs. Buy decisions must be taken, and Responsible AI must be thought through, with guardrails defined and governance established. This does not mean that AI deployments must take a long time or a lot of resources. All of the steps above can be taken by a small, empowered team supported by AI tools to make their tasks easier.
Executives must use a framework for AI implementations – a well-defined framework is needed, regardless of whether this specific structure works for the executive. The right AI framework is the one that will actually get used.
The framework proposed here for the executive to follow has five phases.
Phase 1: The problem must be defined and the opportunity validated
Phase 2: Decisions must be made about the technology to be used
Phase 3: Selected data, technologies and business impact tested via MVP
Phase 4: MVP turned into a productized and operational system
Phase 5: Impact and ROI measurement, followed by an improvement cycle
PHASE 1: PROBLEM DEFINITION AND OPPORTUNITY VALIDATION
The bedrock of any successful AI or intelligent automation initiative is a crystal-clear understanding of a high-impact, real business problem that demands a relatively rapid solution, coupled with a thorough validation of the opportunity in terms of measurable revenue generation or cost reduction (the dreaded Return on Investment calculation).
Implementing AI and Intelligent Automation

In essence, Phase 1 is about rigorous due diligence. It’s about ensuring we are solving the right problem, that AI or AI based automation is a viable and beneficial solution, and that we have a clear understanding of what success looks like. It’s about the possible solutions, the Return on Investment and how it will be measured. Being clear about ethics and Responsible AI and ensuring stakeholders and other execs are on board.
Without this solid foundation, even the most sophisticated AI implementation is likely to falter and appear to not be a success. It may sound like a lot of time spent, but it is a critical starting phase.
Several customers we work with have asked us for how they should start with AI, or the first use cases to start with. Our guidance often is to look at the strategically important areas and the lowest hanging fruit in those areas. Tying the AI use cases to the overall strategy allowed a large organisation to nail down the first few use cases as they started becoming methodical about their AI journey.
This organisation did not stop their current efforts, but instead took a good long look at their overall company strategy, identifying areas that would make significant impact and that had good data already being generated. Just like this organisation, most companies have good data that they rely on for day-to-day operation. If this data is used to run the business, it can certainly be used to create AI use cases that are impactful and align with the overall strategy.
1.1 DEFINING A HIGH-IMPACT, TIME-SENSITIVE BUSINESS PROBLEM WITH PRECISION
While there are many ways to solve this problem, we have relied on the following tried and tested methods which we recommend executives start with. The minimal criteria we recommend include:
The ability to make positive impact (typically revenue, or cost or something related).
Alignment with company strategy.
Senior stakeholder alignment.
Ability to manage risk and implement AI responsibly.
Budget and resource availability.
Problem Identification and Solution Prioritization

Focus on Revenue-Generating or Cost-Reducing Opportunities: When identifying problems, prioritize those that have a direct and quantifiable impact on the bottom line or some other organisational metric that has executive team focus. That will make it easier in Phase 5 to be able to prove how impactful the project itself was.
Ask questions like:
“If we solve this, how much potential new revenue can we unlock?” (e.g., through personalized recommendations leading to increased sales, improved lead conversion rates).
“How significantly can we reduce our operational costs by addressing this inefficiency?” (e.g., through automation of manual tasks, reduction in errors, optimized resource allocation, predictive maintenance minimizing downtime).
Identify Real, Pressing Business Needs: The problems executives target should be genuine pain points that are currently affecting the business and require timely solutions. Stakeholders need to be identified – those in the business whose life becomes better, are usually good targets. These are often the issues that are top-of-mind for business leaders and where quick wins can build momentum and demonstrate value. Look for areas causing:
Significant financial losses or huge revenue growth opportunities.
Major customer dissatisfaction and known customer pain points.
Critical operational bottlenecks and potential roadblocks in supply chains.
Inability to capitalize on immediate market opportunities.
Going deeper than symptoms: Sometimes, we see symptoms and try to solve them – but that may not be sufficient. Executives don’t just identify surface-level issues. They have to understand the root cause.
Always do the RIGHT thing. That is different from doing things right.
Dig deep to understand the root causes. We need to address the root causes to make real change.
For example, one financial institution had received feedback that ” customer service response times were too slow during tax season,”. The AI savvy executives asked the deeper question – “Why are response times slow? Is it a lack of customer service agent capacity, insufficiently trained customer service agents, unreliable or inefficient information access for either the agents or the end users, or some other information issues?” Once we dug deeper, we understood the real issues, which were the lack of clarity on various tax law changes year over year across the entire United States.
Once we understood the root cause of the issue, we could focus on using data and AI to solve these issues directly – where we recommended and created AI Agents that could be used in real time by the customer service agents to answer their queries and improve customer service response times and create happier customer experiences.
Quantifying the Pain Points: Whenever possible, executives must attach metrics to the problem. This will also make it easier to understand if the AI effort finally makes an impact – since now we can measure the improvements.
We have had partners who question how much is inefficiency costing the organization in terms of lost productivity, customer churn, or operational expenses? Having quantifiable data will be crucial for later ROI calculations. For instance, “Slow response times lead to an estimated 10% customer churn annually, representing a loss of $15M in revenue each year.” Such hypothetical but typical examples allow us to then measure the impact of the customer service time being reduced. Can we measure the improvements?
Involving Stakeholders: Executives must identify and engage with the teams and individuals directly affected by the business problem and make them their stakeholders.
The insights obtained from stakeholders are invaluable in understanding the nuances and impact of the issue. Conducting interviews, workshops, and surveys to gather diverse perspectives is a great idea. For example, talking to customer service agents, sales teams, and operations managers to understand the challenges and to collect feedback from their on-the-ground learnings is a great way in the example above to decide what capabilities the customer service support agents must provide.
Framing the Problem Methodically: Executives must ensure the problem being solved is framed concisely and concretely. Articulate the problem in a way that everyone understands.
A well-defined problem statement acts as a North Star for the entire initiative.
We worked with a customer who articulated the problem as: “The goal is to reduce customer service response times by 30% within the next three months to decrease customer churn and improve satisfaction.” Once the North Star was set, it became easier for all concerned to be able to decide how the AI system will help achieve those agreed upon targets. The next step was understanding the data
needed, the resources needed, and diving deeper into how to solve the problem, which are all useful and well defined steps that can be taken, as described above.
1.2 AI OPPORTUNITY VALIDATION
Once the problem is clearly defined, the next step is to validate whether artificial intelligence or AI Agent driven automation is the right solution and to assess the potential benefits.
Explore Alternative Solutions: We don’t immediately assume AI is the only answer. Are there simpler process improvements or traditional automation methods that could address the problem effectively and at a lower cost? We recommend conducting a comparative analysis of potential solutions.
One customer we worked with, really wanted to use AI and Generative AI to solve a certain problem. However, upon deeper inspection, we realised that the best solution was traditional machine learning combined with an LLM interface in order to get natural text output. Once we explained the solution and demonstrated how much better it would be to get started this way, the team got on board and implemented a solution that had a good combination of traditional software, machine learning and the latest Generative AI interface to actually solve the business’s problem. It did use AI – just not AI for all things – it used AI do the right things.
Assess the Suitability for AI/ GenAI/ AI Agents: The team must determine if the characteristics of the problem align with the strengths of these technologies.
The right use case for AI: Is there historical data available for training predictive models? Are there patterns to be identified or classifications to be made? Not all problems lend themselves to predictive analytics and it is important to confirm this before applying AI for predictions.
GenAI: Could the generation of new content (text, code, designs) streamline any part of the solution? Could synthetic data help in training other AI models?
We often find with customers that they either don’t have or don’t want to share the details of their datasets with third parties who may have solutions that could actually help them. We have found it useful to create synthetic datasets and use Generative AI to create them realistically. Then, we test and deploy to the real world dataset after we have demonstrated success with synthetic data.
AI Agents: Does the problem involve complex, multi-step tasks requiring autonomous decision-making and interaction with an environment? Are a lot of the decisions actually not that “intelligent” to require human intelligence but could be taken with automation? Does Robotic Process Automation provide those benefits?
Or is true AI Agentic automation with the ability to take decisions and create new pathways to respond, the right answer? It is important to understand which technology might be able to help with automation use cases, or AI agent use cases. We shouldn’t force Agents to solve every problem since there may be simpler solutions that are less expensive to implement and maintain, that could and should be used.
Estimate Potential ROI (Return on Investment – rough Order of Magnitude): Based on the quantified pain points, the team make an initial estimate of the potential return on investment. This does not have to be precise, but it is sufficient to make it a rough order of magnitude accurate so that we can actually take go/no-go decisions.
We recommend – consider factors like:
Cost Savings: Reduced labour costs through automation, decreased errors, optimized resource utilization and predictions of events.
Revenue Generation: Increased sales through personalization, improved customer retention, better customer experience, predictive maintenance, reduction of static inventory, reduced return, and so much more.
Efficiency Gains: Faster turnaround times, increased output. Efficiency enables cost savings – being able to predict what stock will be needed at hand so that everything is available at the right time is an example of improving efficiency using predictive AI.
Risk Reduction: Prevention of costly errors or downtime. For instance, not having to shut down an entire production line because equipment failure was predicted and predictive maintenance was performed in time, reduces the risk of not being able to product items when needed.
Identify Key Success Metrics: Define how the team will measure the success of the intelligent automation initiative. These metrics should directly relate back to the problem we are trying to solve. For example, reduction in average response time, increase in customer satisfaction scores, decrease in processing errors.
These success metrics should be important ones that the stakeholder is concerned with. They should be able to measure success, not just metrics that don’t relate to how the business is doing.
Often, the executive and stakeholders can point to Key Performance Indicators (KPIs) that relate to these metrics and can therefore understand the success or failure of such efforts based on the metrics and KPI performance.
Consider Ethical Implications and Potential Risks: Even at this early stage, executives must start thinking about the ethical considerations and potential risks associated with the proposed solution. Are there any biases in the data that could lead to unfair outcomes? What are the data privacy implications?
Responsible AI principles must be applied at this stage to ensure there will be minimal hallucinations in the outputs from the GenAI. Early assessment should be able to inform risk and audit issues as well as possible compliance issues if the company works in a highly regulated environment.
Secure Stakeholder Buy-in: Presenting our problem definition and opportunity validation findings to key stakeholders, including business leaders and the teams involved helps to get buy-in before things go too far. Getting their buy-in and support early on is crucial for the project’s success. The executive and the development team must clearly articulate the problem, the proposed approach, the potential benefits, and the key success metrics.
It is often important to write down the success criteria, the data, the output expected and have an email trail of the decision taken, with buy-in from key executives and stakeholders clearly articulated.
This helps ensure there are no surprises down the road, during execution. Or if things don’t work out according to the plan, there won’t be disagreements on the decision if buy-in was taken earlier.
Often times, technologies change, budget and resource requirements change, and there may be need of re-allocating resources later – getting exec and stakeholder buy-in helps with all of these.
PHASE 2: BUILD VS. BUY AND RESOURCE ASSESSMENT
What is the most critical differentiator of an organisation? We believe it is the knowledge inside the team and inside the datasets owned by the organisation. The decision of how to acquire the necessary expertise and tools for AI initiatives is a strategic choice between building the solution internally or buying existing products and/or partnering with 3rd party vendors who have AI or Data products that solve the issues being addressed. In both cases, internal data and the team’s knowledge must be best utilised by the AI system deployed.

Let’s weigh the pros and cons of each approach:
2.1 In-House AI Development: Leveraging Internal AI and Data Resources
Pros:
Complete AI Customization: The organisation has full autonomy over the AI development process and can tailor the AI solution precisely to their unique requirements and existing infrastructure. And since they don’t need to develop frontier models and such core pieces of AI themselves – it provides an opportunity to develop internal custom AI apps on top.
Deep Domain and AI Integration: Internal teams possess intimate knowledge of the business processes, data landscape, and organizational culture, potentially leading to a more deeply integrated solution combining AI, Data and the domain knowledge.
Intellectual Property (IP) Ownership: The organisation retains full ownership of the developed algorithms, models, and code on top of existing AI models taken externally.
Long-Term Internal Expertise Building: Successful in-house projects can build valuable AI/ML capabilities within the organization over time.
Direct Communication and Collaboration: Easier and more direct communication between development teams and business stakeholders.
Cons:
Potentially Higher Upfront Investment: Requires significant investment in hiring specialized talent, infrastructure (hardware, software, cloud resources), and training. We would not recommend training frontier models from scratch but if small language models are built, or LLMs are fine-tuned – that can be a significant expense and it must be well thought out, tested with a partner and with the right expertise brought in.

Faster Time-to-Value: Many AI efforts today build upon existing models. This allows quick MVPs, and quick results. Additionally, leveraging established methodologies, pre-built components, and proven expertise, leads to quicker development and deployment cycles. When combining existing external expertise with frontier models and other well understood AI models and techniques as well as frameworks, it can accelerate value realisation.
Access to Specialized Expertise: We can sometimes accelerate development and gain immediate access to a team of experts in AI/ML, data science, and platform integration, often with specific industry experience by looking externally, not just for products but also skills that may be missing in our own in-house AI teams. Vendors may bring the necessary skills and experience, mitigating the risk of in-house teams struggling with unfamiliar technologies.
Potentially Lower Upfront Risk: Some AI vendors offer flexible engagement models, potentially reducing the initial capital expenditure compared to building a full in-house team and infrastructure upfront.
Focus on Core Business: Our internal teams can remain focused on our core business and start from an existing basis rather than starting from scratch and handling the complexities of full stack AI development. Sometimes – it’s possible to get fully customized solutions, providing complete control over commoditised capabilities in frontier AI models, security, privacy, and scalability while leveraging external expertise and allowing the internal teams to focus on the high value work.
Cons:
Less custom core product: While we build on top of existing models, and guide the project, we have less direct control over the core AI product and may have to build our capabilities on top of a non-ideal core model.
Reliance on External Vendor: When using external vendors to provide core AI products or AI development expertise, we do risk becoming reliant on the vendor for ongoing support and updates. This can be a pro as well, since it reduces distractions on the internal team – but it does mean greater dependence on external parties.
Apparent cost: Tactical costs look higher since there is often a higher up-front investment, but strategically and looking long term, the costs may actually be smaller and quality of output higher with proven third party products and services.
Conclusion:
The decision between building AI in-house and partnering with existing products and services vendors is a strategic one that requires careful consideration of the organization’s specific needs, resources, timelines, risk tolerance, and long-term AI vision.
We do not often recommend training own LLMs or SLMs, we believe most use cases can be solved well by either fine-tuning or a well-planned, sophisticated set of products to ensure the RAG architecture is scalable and well thought out. We believe the right combination of external and open source products and expertise with the organisation’s data set up the right way can be a winning combination.
Partnering with an experienced vendor can often accelerate Our AI journey, provide access to specialized skills, and reduce upfront risk, particularly when seeking customized solutions with stringent security and control requirements. However, in-house development might be preferable for organizations with existing deep AI expertise and a desire for maximum control and IP ownership over the long term.
A hybrid approach is often the best option, leveraging internal teams for core domain knowledge and external core products and key partners for specialized AI development and platform expertise. Over time, the partners can transfer a lot of knowledge to the internal teams, enabling long term development of skills internally. Use of third party products in non-core areas (LLMs, etc.) is a good way of staying abreast of AI technologies.
AI is changing faster than ever – hybrid approaches are what will succeed in bringing new technology quickly, while leveraging organisational data and domain knowledge to get the best of both worlds.
PHASE 3: MINIMUM VIABLE PRODUCT (MVP) DEVELOPMENT
Given the need for demonstrable ROI and efficient resource utilization, we suggest focusing on developing and iteratively enhancing a Minimum Viable Product. This allows us to validate both the technical feasibility and the business value proposition simultaneously, potentially streamlining the path to a scalable solution.

3.1 Minimum Viable Product (MVP) vs. Proof of Concept (POC)
We do not believe in Proof of Concepts except in very specific cases. PoC are throwaway test done to prove that something will work.
Build MVPs. Not throwaway PoCs.
Partners like Data-Hat AI can inform executives whether something will work or will not work. Executives should not waste time and resources doing PoCs unless they are inventing something new. New for an organisation does not mean new and innovative for the industry – we build on top of what others have done.
We are strong believers in doing MVPs. When done right, MVPs move the organisation forward on the path of the real product and are not throwaway efforts that do not bring value. The point of an MVP is to get started, with real outcomes being demonstrated, and work that creates the basis for future products.
3.2 Defining the Core Business Problem and Desired Outcomes for the MVP:
A lot of this work will already be done in Phase 1, and the output of Phase 1 should immediately be able to provide details for the following points so the MVP can be kicked off quickly.
Focus on a High-Impact, Well-Defined Problem: The AI MVP should target a specific business problem with clear potential for revenue generation or cost reduction as defined in Phase 1.
Identify Measurable Business Outcomes: Define the AI related key performance indicators (KPIs) that will be used to evaluate the success of the MVP (e.g., reduction in processing time for a specific task, improvement in customer satisfaction for a targeted interaction, cost savings achieved through automation). Again, this should already be established in Phase 1.
Prioritize Minimal but Functional AI Features: Determine the absolute core AI driven functionalities required to address the identified problem and deliver initial value to a specific group of users. Resist the urge to include “nice-to-have” features at this stage.
3.3 Strategic Technology Selection for Scalability:
Choose Technologies with Scalability in Mind: Select AI/ML frameworks, GenAI tools, or AI Agent platforms that are not only suitable for the immediate problem but also offer a clear path for future
scaling and integration with Our existing infrastructure. Consider factors like cloud compatibility, API availability, and enterprise-grade security features.
Leverage Pre-built Components and Platforms (where applicable): Explore if there are existing platforms or pre-built components (from vendors or open-source) that can accelerate the development of Our MVP and provide a scalable foundation.

Integrate with Essential Systems: Connect the MVP with the critical systems required to deliver its core functionality and demonstrate tangible business value.
Deploy to a Pilot Group of Representative Users: Release the MVP to a carefully selected group of users who can provide valuable feedback and represent the broader user base.
3.5 Rigorous Testing and Performance Monitoring:
Define Key Performance Indicators (KPIs) for the MVP: These should align with the business outcomes defined in Step 3.2 and in Phase 1.
Implement Robust Monitoring Tools: Set up systems to track the performance of the MVP, including its accuracy, efficiency, reliability, and resource utilization.
Conduct Thorough User Testing: Gather feedback from the pilot users on their experience, identify pain points, and understand how well the MVP addresses their needs.
Understand Product Evolution: Doing the MVP informs us which direction the AI effort will take. Is the Data we are using the right datasets? Do they have the right quality? Do we need to go back and fix some datasets or velocity of the data, etc? Doing the MVP educates us on how to do the main Product right, and guide us in creating the roadmaps for product evolution.
3.5 Iterative Enhancement Based on Data and Feedback:
Establish Clear Feedback Loops: Create structured mechanisms for collecting and analyzing user feedback and performance data.
Prioritize Iterations Based on Impact and Effort: Focus on enhancements that will deliver the most significant business value with the least amount of development effort.
Continuously Improve and Expand the MVP: Based on the data and feedback, iteratively enhance the MVP, adding features and refining existing functionalities. The MVP becomes the real Product, and starts evolving. This agile approach allows us to adapt to user needs and market changes more effectively.
By focusing on building and iteratively enhancing an MVP, executives can demonstrate early value, validate the core technical concepts in a real-world setting, and establish a scalable foundation for future AI initiatives, potentially saving the resources and time associated with a separate, purely exploratory POC.
PHASE 4: SCALING AND GOVERNANCE
Once the MVP is in place, it is time to convert it into a full-fledged, scaled, governed and productized deliverable. Productising the AI means bringing it to the level of operationalisation that enables real world problems to be solved, which may not be faced in the limited Minimum Viable Product delivered until now.
Data and AI must be treated as “Products”.
Developing AI Products require a clear understanding of the scale at which they will execute in production. They must be built with a knowledge of the financial impact of executing these resources, and the time to response. The skills and capabilities of the teams must be developed and improved over time to deliver the right AI product, at the right scale, with sufficient governance built into it, performing responsibly.
Well defined Roadmaps must be created for the AI Product, and the right people must be brought or upskilled to be able to do AI Product Management. Responsible AI, ethics, and
Clear responsibilities must be defined for Governance and Standardisation used in the development and deployment of the AI product.

Of course, calculating ROI is actually an art, not a science. It is an imprecise art. Often, it is not possible to actually calculate an exact ROI, but the act of doing the calculation leads to enough outcomes that justify (or not) the AI effort itself, regardless of whether a precise answer was calculated.
The minimum target is to actually collect enough information to be able to justify (or not) the AI effort. This tells us if the AI effort was successful or not. Sometimes, the Return on Investment may not be concretely calculatable, yet the AI effort is obviously successful and worthwhile.
